The 5 classic mistakes

Mistake #1 — The one-shot. A 2-hour inspirational talk followed by nothing. Result: enthusiasm on Monday, forgotten by Friday. No lasting change in practices.

Common pitfall: Attempting to deploy all 3 levels simultaneously across the entire organization. Data acculturation takes 18 to 36 months to stabilize. It cannot be accelerated through intensive communications over 3 months. The quick wins from the pilot politically fund the rest of the program.
Critical success factors
Visible Executive Committee sponsorship. The CEO or an Executive Committee member opens every Level 3 session. Without a sponsor, the program is perceived as "an IT department initiative."
Field ambassadors. Identify 10–15 champions per unit who relay, facilitate, and escalate feedback. They are the ones who create momentum.
Real business cases. Each module is built on the organization's own data and challenges — never on generic examples.
Continuous measurement. Pre/post quizzes for each level. Monthly dashboard shared with the Executive Committee. NPS per module. Completion rate per unit.
GenAI as an accelerator. Use GenAI to personalize learning paths, generate adaptive quizzes, and create tailored case studies.
HR integration. Embed acculturation levels into annual reviews, job descriptions, and onboarding. Without HR anchoring, the program fades away.
